The Axial EOD Migration Programme was a global project initiated to address obsolescence and a major firm audit point by migrating 36k+ daily file transfers between 320 systems off the FTHub and BBS legacy platforms onto the firm’s strategic Axial EOD file transfer platform. Given that this was the 3rd attempt at trying to decommission the 30-year-old BBS system, many thought the project would fail. It didn’t.Key Achievements• Devised a strategy for migration and obtained buy-in from regional CIOs, global IT Business Unit (IT BU) heads, IT Risk & Compliance and Audit. Then communicated that strategy globally with 60+ Webex meetings in addition to traditional email communications. • Setup a 30-person programme with four distinct workstreams to address key challenges of the project including Data, Self Service & Automation, Feed Migration and Capacity & Performance. • Performed a full review of the Axial EOD file transfer platform to look at what changes were required to support feed migration, promote self-service and cope with a tripling of daily file transfer volume. The output was a development and capacity roadmap to support ramping up of migration volumes by the producer and consumer systems.• Worked with the data team to build a feed migration catalogue from BBS, FTHub and Axial EOD file transfer systems. This data was used to measure progress and manage the overall programme down to individual system level. • Worked hands-on with IT BU management, system teams and end users to migrate all file transfers off the FTHub and BBS legacy file transfer platforms by September 2023. • End result: The programme had migrated 27k feeds onto Axial EOD, decommissioned unused daily file transfers, increased the % of data integrity compliant file transfers from 43% to 99.9%, reduced feed onboarding time from 8 weeks to 1-5 days with no volume constraints, decommissioned two legacy systems running on obsolete hardware and closed all related audit points.
