The group is pursuing an ambitious digital transformation strategy to optimize its application portfolio and modernize its information systems.Project ObjectiveSupport the full migration of life insurance contracts as part of a mainframe decommissioning initiative, transitioning to two new software solutions: Pack Solution and AIA.This was a large-scale, strategic project spanning multiple countries (France, Portugal, Bulgaria), with a budget exceeding €2 million.Project OrganizationThe project team was distributed across several entities:Software vendor (Bulgaria)Business & central PMO teams (France)Technical teams (Portugal)About 15 people formed the core team, with regular governance instances (Steering Committee, Project Committee, Operational Committee).My Role: Project Manager / Product Owner Act as the central coordinator between business teams, the software vendor, and technical stakeholders Define and communicate the vision for the migration project Gather and prioritize migration requirements from business units Drive the project roadmap, planning, and product backlog with a focus on ROI Prepare and lead COPIL, COPROJ, and COMOP governance meetings Manage stakeholder communication and alignment Monitor and track the project budget and KPIs while optimizing available resources Write clear and actionable user stories for the development team Coordinate post-deployment issue resolution and support with the software vendor Oversee core project management aspects: timelines, budget, qualityKey Results 20% reduction in delivery timelines through an iterative, batch-based approach Improved user satisfaction Project delivered within budget and technical
