Translate the organization’s vision, strategy and goals into the requirements for organizational architecture2. Specify the shape and structure of the organization (by business line / unit; by function; by region; or a hybrid) based on the requirements of the strategy and the business environment3. Define the key roles (including their scope), primary activities and/or assets and skillsets best suited for each subunit4. Define the appropriate size and staffing model for new and restructured organizations

We help business and operations leaders of organizations with significant manufacturing operations and multiple factories to improve the speed, flexibility, and resilience to shocks of their production system.(see https://eos-consultingllc.com/manufacturing-strategy) Configuring multiple factories as a production network can also create strategic options for the business. Working with a core team of client personnel, and supervised by a steering committee of stakeholders, we: 1. Define the objectives, constraints, tradeoffs — and how to measure them; e.g:> Total manufacturing costs > Flexibility (ability to change volumes and product mixes in response to market conditions)> Resilience (to changes in tariffs, shipping costs, local labor costs, etc.)> Fulfillment (speed, responsiveness)> Product quality (esp uniformity regardless of source) 2. Set the inputs:> Specify the products and modules/subassemblies to model; collect/estimate product costs > Define Demand scenarios — products and destinations > Document current production system and costs for each factory 3. Model Baseline production configuration and score it for the factors to test (cost, flexibility, resilience, etc.). Depending on needs, the model can be static, or full linear optimization. Define *feasible* alternative production configurations to evaluate, and model these against the demand scenarios, varying resilience parameters. Score the outcomes; repeat as needed to find a production configuration that reaches the desired outcomes with acceptable risks and tradeoffs.
